Lead reactivation: recover the sales hiding in leads you already paid for
I collaborate with businesses to go back through everyone who inquired and never bought, restart the conversation by text, and hand back the people who are still interested. It is called lead reactivation, and it is the cheapest pipeline you already own.
This page covers everything: what it is, how the Hand-Raise Test works, what reply rates to expect, the compliance rules, how to spot a vendor who will waste your money, the ROI math, and how to get started with a free test on your own list.

Does this sound familiar?
The problem is usually the same no matter what you sell. Leads go cold because nobody followed up fast enough. After-hours inquiries die because there is no one there to answer them. Your sales team chases shiny new leads while the old ones gather dust in the CRM.
Meanwhile your cost per lead keeps climbing, so every one you let slip stings a little more, and the manual follow-up that is supposed to catch all of this is patchy at best. If any of that hits home, you are not the exception. That is every business sitting on a CRM and a marketing budget.
What lead reactivation actually is
Lead reactivation means reaching back out to old leads who once inquired but never bought, restarting the conversation, and finding the ones who are still interested. Database reactivation is the same idea run across your whole list at once.
Every business with a CRM has this problem. You spend money on Facebook, Google, YouTube, referrals, or trade shows to generate interest. Your team follows up a couple of times. Most people go quiet. The leads get marked cold, and everybody chases the next batch.
But those people did not forget about you. They got busy, the timing was off, they needed to talk to a spouse, or they just fell through the cracks. Six months later, many of them still want what they originally asked about. Nobody checked because the list was considered dead. That is the gap we fill.
Why it beats buying new leads
Acquiring a new lead costs you money every time: ad spend, landing page tools, your team's time qualifying them. A reactivated lead costs almost nothing because you already paid to get their attention. They already know your name. They already raised their hand once.
The math is lopsided in your favour. Reactivating a lead you already earned is anywhere from 5 to 25 times cheaper than buying a fresh one, depending on your industry. And because these people already have context on who you are and what you sell, the conversation starts further down the funnel. They do not need educating. They need reminding.
Most companies spend all their budget chasing new leads while thousands of warm ones sit dead in the CRM. We work the list you already have, so you are not paying for attention twice.
The Hand-Raise Test, step by step
This is a short, low-risk test on a sample of your own list. You see the real replies before you commit to anything. The whole onboarding takes most teams under 20 minutes. Here is what each step looks like:
01
Hand-Raiser questionnaire
Online form, about 15 minutes. You tell us how you talk to customers, who you serve, what a win looks like, and your offer basics. We use this to tune the tone, timing, and messaging so it sounds 100% like your business. This step also includes a short A2P 10DLC compliance piece (carrier requirement for SMS) so delivery is clean and spam-safe. We handle the registration on your behalf.
02
Agreements
Two e-sign documents, about 2 minutes. A partnership agreement covering roles, approvals, and pay-for-results only (no retainers, no long lock-ins), plus a data processing agreement so your compliance team sleeps at night. Plain English, built to protect your brand.
03
Submit your lead sample
Upload a CSV with name and phone or email. Ideal size is 300 to 1,000 names, at least 48 hours old. We clean, de-duplicate, check compliance, suggest segmentation for higher replies, and draft the hand-raiser message in your voice for a quick approval.
04
7-day live test
Friendly texts in your voice go out to your sample. Within hours you see genuine back-and-forth conversations, quick answers to objections, and interested prospects routed to your calendar, a warm transfer, or a dialler. No hypotheticals. Live signal. If the numbers make sense, we scale. If not, you still leave with clarity, objection intel, and copy that strengthens every future follow-up.
One honest caveat: this works best on opted-in leads from your own funnels and past buyers. We do not run purchased or scraped lists. The results are poor and it is not fair to people who never agreed to hear from you. If your list is your own, this is about as close to free money as it gets.
Compliance and the opted-in rule
We have had a few clients try this with purchased lists. We would not recommend it. The results are bad, and it is unethical to message people who never willingly gave you their information.
We only work with leads who opted in through your own funnels: Facebook, Google, YouTube, your website, trade shows, referrals. People who already know your business and consented to hear from you.
On the technical side, we handle A2P 10DLC carrier registration on your behalf. That means brand registration, campaign registration, and number provisioning so your messages are delivered through compliant channels and not flagged as spam. The onboarding questionnaire collects your business registration number and address for this step.
If someone replies stop, we stop immediately. No exceptions. Compliance is not optional.
How we match your voice and brand
Every business talks differently. A roofing contractor in Calgary does not sound like a med spa in Edmonton, and neither of them sounds like a SaaS company. We calibrate the conversation to match your tone, your FAQ answers, and your sales process.
During onboarding, we ask for a sample of your sales copy, your most common customer questions, and how you want objections handled. We use that to train the conversation so it sounds like someone on your team, not a generic chatbot.
The persona name is flexible. It does not have to be Sarah. If you want it to match a real team member, we calibrate to that. If someone calls your office saying they spoke to Sarah (or whatever name you choose), your team knows exactly what that prospect is referring to.
Technical and pricing questions get handled carefully. The AI gives a contextually accurate but intentionally non-committal answer and steers toward a phone call. It never promises anything specific. That part is for your salespeople.
How to spot a bad reactivation vendor
This space is growing, and not everyone does it well. If you are evaluating options, here are the red flags that separate real operators from people who will waste your time and money:
- xThey want to message purchased or scraped lists, not your own opted-in leads.
- xThey charge a large setup fee before you see any results.
- xThey cannot show you real screenshots of actual text conversations from past clients.
- xThey promise a specific number of leads or revenue before testing your list.
- xThey do not mention A2P 10DLC compliance, carrier registration, or data processing.
- xThey send bulk blasts instead of holding real conversations.
- xYou cannot see the conversations as they happen.
- xThey want a long-term contract before a proof-of-concept test.
We do none of those things. We test on your own opted-in list, pricing is performance-based (you only pay when it works), you see every conversation in real time, and we handle compliance from day one.
Ten questions to ask before you hire someone
Whether you are talking to us or to someone else, ask these. The answers will tell you everything you need to know about whether the vendor is serious or just running a bulk SMS blaster:
- 01Do you message purchased lists, or only opted-in leads from my own funnels?
- 02Can you show me real screenshots of conversations from past clients?
- 03How do you handle A2P 10DLC carrier compliance?
- 04Do I get to see every conversation in real time?
- 05What happens if a lead asks a technical or pricing question the AI cannot answer?
- 06Can I customize the persona name, tone, and conversation style?
- 07How do you handle opt-outs and angry responses?
- 08Do you charge setup fees, or is pricing purely performance-based?
- 09How do you update my existing CRM with the results?
- 10What is the minimum list size for a meaningful test?
The ROI math
The formula is the same regardless of industry. Take the number of unconverted leads in your CRM, multiply by a conservative reply rate, then multiply by your close rate and average deal value. The number is almost always bigger than people expect.
Example: 5,000 old leads. 20 to 30 percent respond means 1,000 to 1,500 conversations. 5 percent of those convert means 50 to 75 new customers. At a $10,000 average deal value, that is $500,000 to $750,000 in recovered revenue from leads you already paid for. Cut it in half to be safe and it is still a quarter million dollars.
The actual numbers vary by industry. A solar company at a $25,000 average contract sees different totals than a coaching business at a $3,000 program. But the ratio stays consistent: 20 to 30 percent reply, 3 to 5 percent convert, and the revenue is coming from a list that was otherwise doing nothing.
Zero additional marketing spend. Zero new ad budget. The only cost is our performance fee after the test proves it works.
The honest objection
Can't I just text them myself?
You can, and a few owners try it. They block off an afternoon, fire out forty texts, catch a couple of replies, then a customer walks in and the list sits untouched for another month. Doing it by hand is slow, it never really gets finished, and it competes with everything else on your plate.
The bigger issue is what you actually say. A quick “hey, still interested?” gets ignored. The messages we send to your old leads come from years of direct-response marketing, built on Dean Jackson's nine-word email and the questioning method from Neil Rackham's SPIN Selling. They are short, they feel personal, and they are written to reopen a real conversation instead of sounding like a pitch. That wording is the part most people get wrong, and it is the difference between a list that stays silent and one that books calls.
Dean Jackson's nine-word email
Short, curious, and almost impossible to ignore. It earns a reply without asking anyone to commit to anything, so the conversation starts on their terms.
SPIN Selling by Neil Rackham
Questions that surface the real problem before anyone pitches a thing. The people who answer are the ones actually ready to do something about it.
I'm not going to pretend it is magic. A message can only wake up someone who had genuine interest in the first place. What we do is make sure the ones who did hear from you in a way that actually gets a response, which is usually more than a busy team gets doing it between everything else.
What a real hand-raise looks like
We only send you people worth picking up the phone for
A booked call is easy to fake. A good one is not. Before anyone reaches your calendar, they clear the same three bars:
They have the exact problem you fix
And they are looking for a fix right now, not someday. We only put people in front of you who are dealing with the thing you solve at the moment we talk to them.
They can afford your best option
Not just your cheapest package. These are people with more than enough budget for your highest-priced product or service, so your team is never talking someone into something they cannot buy.
They are ready to move now
They want to move forward with you on the call, right there and then. Not "let me think about it" for another quarter. Ready to take the next step while you have them.
Anyone who does not clear all three never lands on your calendar. Your team spends its time closing the people who are ready, not sorting through tire-kickers.

Frequently asked questions
What is lead reactivation?+
Lead reactivation is the process of going back to leads who once inquired but never bought, restarting the conversation, and finding the ones who are still interested. Instead of buying new leads, you recover sales from people who already raised their hand. We do it by text, at scale, so your team only talks to the ones who reply.
How is this different from a regular drip sequence?+
A drip sends the same emails to everyone and hopes. We hold a real back-and-forth conversation by text, answer the first few questions, handle the common objections, and book a call once someone confirms they are still interested. Your staff picks up the phone to a warm person, not a cold list.
How fast do results show up?+
Most clients see the first replies within a day or two, and booked calls inside the first week. The Hand-Raise Test runs over 7 to 30 days depending on the size of your list.
Whose leads can you message?+
Opted-in leads from your own funnels like Facebook, Google, and YouTube, plus past inquiries and past buyers already in your CRM. We do not touch purchased or scraped lists.
What does it cost?+
We start with a free Hand-Raise Test on a sample of your own list so you can see the replies before you spend anything. Pricing after that is performance-based, pay per call or sale, agreed once you have seen it work.
Do I have to learn new software?+
No. We set up a secure sub-account, run the conversations there, and update your existing CRM with who replied and who wants a callback. Your team keeps working in the system they already know.
Can the AI handle technical or pricing questions from my leads?+
It handles the common ones and gives a contextually accurate but intentionally non-committal answer, then steers toward a call. The goal is to keep the person interested without promising anything a salesperson should be saying. We train it on your FAQs and sales copy so it sounds like you, not like a chatbot.
What if someone gets angry or wants to opt out?+
The AI is trained to empathize and diffuse. If someone says stop, we stop immediately and mark them opted out. Compliance is non-negotiable.
Can I use a different name than Sarah?+
Yes. The persona name, tone, and style are all customizable. If you have a real team member you want it to sound like, we calibrate to match. If not, pick any name and we build around it.
How long does setup take?+
You should be able to complete our 4-step onboarding in a day or so. From there, we can have the test live in about two weeks or sooner, depending on how quickly your team can coordinate.
